Context

Bonneterre brands performed far below the French organic food market's 15% annual growth rate, with poor profitability. Then, the Group Board of Directors decided on a complete turnaround plan to outperform the yearly growth rate of the market and reach 8% in profitability in less than 12 months.

Approach

Designed a detailed and comprehensive turnaround plan. Discontinuing of activities (Fresh food), transport outsourcing, G&A optimization, market segment extension, refocus of Category and product management on premium options, reorganization of sales, Created and executed the roadmap supporting the CEO, CFO, and Supply Chain.

Outcomes

Turnaround executed in 6 months with no sales loss despite the decrease of 30% in the Product Assortment on low-profitability items (overall sales maintained at €50 million per year), A gain of approx. €3.0 million in sales from specialized vendors, Preparation of the discontinuing of the low profitability fresh food subsidiary, Transport outsourced and new sales organization. 4 percentage pts in net profitability gained in 6 months.
